A furnace changeout looks like swapping one box for another and mostly is not. These are the three that decide the real scope, and all three are visible on a visit.

The one worth asking about specifically: an orphaned water heater. If your furnace and your gas water heater share a chimney and the new furnace stops using it, that flue may be far larger than the water heater alone can keep warm, which can stop it drafting properly. It is a known consequence with known fixes, and the time to find it is before the quote rather than after.

The condensate nobody mentions
A high-efficiency furnace produces water. That is what the efficiency is: heat pulled out of the exhaust until the moisture in it condenses. It comes to a few gallons on a cold day and it has to go somewhere, which the furnace it replaced never needed.
In an attic or a closet that means a drain line, sometimes a condensate pump, and a route to somewhere that is allowed to receive it. It is a small piece of work and it is a common thing to find missing on an installation somebody else did quickly. It is also slightly acidic, which is why the material the line is made of is not a matter of taste.

- What is the difference between a standard and a high-efficiency furnace, in practice?
- A condensing furnace pulls enough heat out of the combustion gases that they leave cool and wet, so it vents in PVC through a wall and produces condensate that has to drain somewhere. A standard furnace sends hotter, drier gases up a conventional flue. That difference decides most of the work in the room, not just the number on the label.
- Can a new furnace use my existing chimney?
- Sometimes, and it is one of the first things worth checking. A condensing furnace will not use it at all. If a water heater shares that chimney and the furnace stops venting into it, the flue can end up oversized for the water heater alone, which is a real safety consideration and not a detail to leave until installation day.
- Do I need a bigger gas line?
- Possibly, and it depends on what else is on it and how far it runs. It is checked before quoting rather than discovered afterwards, because a gas line change found on installation day is the classic reason a price moves.
- Should I replace the air conditioner at the same time?
- Worth asking, because the indoor coil usually sits on top of the furnace and the two get handled together whether you plan it or not. If your cooling side is close to the end of its life, doing both once is normally less total work and less disruption than doing them separately.
