If you replace a gas furnace with a heat pump, you have also replaced your air conditioner. They are the same machine running in two directions, so one purchase covers both halves of the system and one lifespan replaces two.
That changes the comparison people usually make. It is not the price of a furnace against the price of a heat pump. It is the price of a furnace plus an air conditioner, on their own separate clocks, against one box that does both.
Which also means the reverse is worth checking. If your air conditioner is old and your furnace is the thing that just failed, replacing them separately a few years apart usually costs more in total than doing it once. Ask what shape the other half is in before you decide.
Once the kind is settled
